Formula

  1. Expected Loss Before = Avg Breach Cost x Annual Breach Probability%
  2. Expected Loss After = Avg Breach Cost x (Annual Breach Probability% x (1 - Reduction%))
  3. ROI% = ((Expected Savings - Training Cost) / Training Cost) x 100

Example

$5,000 training cost, $4,000,000 average breach cost, 30% probability reduction, 10% current annual breach probability:

Expected Savings = $120,000, ROI = 2,300%

Important Caveat

This is a planning heuristic, not a guarantee - it assumes the stated probability reduction is accurate, which in practice depends heavily on how well the training actually changes real employee behavior over time, how it's reinforced, and how accurately the "average breach cost" figure reflects your specific organization's risk profile. Use it to compare relative investment priorities, not as a precise financial forecast.
