Example

$10,000 training cost, $25,000 estimated productivity gain value:

ROI = ((25,000 - 10,000) / 10,000) x 100 = 150% ($15,000 net gain)

The Hard Part: Estimating Gain Value

Training ROI is notoriously difficult to measure precisely, since productivity gains from skill development often unfold gradually and are influenced by many other factors beyond the training itself. Common approaches to estimating productivity gain value include comparing error rates, task completion speed, or output quality metrics before and after training - but isolating the training's specific contribution from other simultaneous changes (new tools, process improvements, seasonal effects) is genuinely the harder analytical challenge here.

Using This as a Planning Tool

Even with imperfect gain estimates, this calculation is useful for comparing the relative value of different proposed training investments against each other, or for building a business case that at least makes the underlying assumptions explicit and open to scrutiny.
