Why Not Every Reference Responds

Not every requested reference responds on the first outreach attempt - former managers change jobs, contact information goes stale, or references simply take time to reply, all common and expected friction points in this process.

Requesting a Buffer Above the Minimum

Requesting slightly more references than the strict minimum required helps avoid reference checks becoming the bottleneck holding up an otherwise-ready offer - if two references fully suffice, requesting three or four builds in a margin for non-responses.
